The question

The idea

In the autumn of 1982, seven people in the Chicago area died after taking Extra-Strength Tylenol capsules that someone had filled with cyanide. Johnson & Johnson's chief executive, James Burke, pulled the product nationwide — about thirty-one million bottles, at a cost of roughly a hundred million dollars — and brought it back in tamper-evident packaging. Nobody was ever charged with the murders. Tylenol regained most of its share inside a year, and the episode became the standard illustration of a brand surviving something that should have finished it. The mechanism underneath that survival got measured properly much later. Niraj Dawar and Madan Pillutla, writing in the Journal of Marketing Research in 2000, published Impact of Product-Harm Crises on Brand Equity: The Moderating Role of Consumer Expectations, and found that a company's response is not judged on its own merits. Customers turn up with expectations already formed, and those expectations decide how the response gets read — generously by people who expected care, harshly by people who didn't. The trap is assuming the reservoir gets filled during the crisis. It's filled in the years of small, dull, unwatched decisions that quietly told people what to expect.
