The question

Take last year's spend on anything you'd call new, work out what share went to work you could already price — improvements to what you sell, for the people already buying it — and if that share is over ninety per cent, what exactly is meant to be earning your money in five years, given that nobody in the building has yet been asked to fund it?

The idea

Most operators can recite the three horizons — defend the core, build the next engine, seed the one after. Far fewer can say what each one costs or what each one returns. In May 2012 Bansi Nagji and Geoff Tuff put numbers on both sides of that ledger in Harvard Business Review. Studying industrial, technology and consumer goods companies, they found that firms allocating roughly seventy per cent of innovation activity to the core, twenty to adjacent moves and ten to transformational ones outperformed their peers on share price. Then they measured where the returns had actually come from, and the ratio ran close to the reverse: core contributing about a tenth of long-term cumulative return, adjacent a fifth, transformational the remaining seventy. The trap is that this makes every band's arithmetic look wrong from inside it. Core work returns least per dollar and is still where most of the money belongs. The transformational tenth pays for everything and can't be justified one project at a time — which is exactly why, in a business that isn't watching, the tenth is what quietly goes first.
