The question

When something went unexpectedly well for you this year — the region that beat plan with no help from you, the quiet product line that carried the quarter, the tender you nearly didn't bid for and won — did anything in the business actually change, or did you find a reason it didn't count and go back to the plan? Almost everyone finds the reason. That reason is the cost: you were handed the information free and then threw it away.

The idea

Peter Drucker taught management at Claremont in California for three decades — the graduate school there now carries his name — and in Innovation and Entrepreneurship (1985) he argued that innovation is a discipline rather than a temperament, because opportunity has addresses and there are seven of them. Four sit inside your own company or industry: unexpected occurrences, incongruities, process needs, and changes in industry or market structure. Three sit outside it, in the social and intellectual environment: demographic change, changes in perception, and new knowledge. They're not equally easy. Drucker put the unexpected first because it's the cheapest and quickest to work, and new knowledge last because it carries the longest lead time — on his own reckoning every strand of knowledge needed to build a digital computer was in place by 1918, and the first operational machine didn't arrive until 1946. The trap is that your own reporting hides the best source. The typical monthly report opens with a list of problems, the places you fell short, which is precisely the information that stops anyone noticing where the business did better than it was budgeted to do. Drucker's remedy was structural rather than motivational: run two first pages, a problem page and an opportunity page, and give them equal time.
