The question

Look at the last five deals you lost and ask what the winner was actually offering: a different idea of what this product should be, or the same idea built cheaper, faster and more reliably than yours? One of those answers means the category's still open. The other means the argument closed while you were still preparing your side of it.

The idea

In 1975 James Utterback and William Abernathy — Utterback at MIT, Abernathy at Harvard Business School — published a dynamic model of industrial innovation in the journal Omega. Their claim was that categories move through phases. Early on, in what they called the fluid phase, nobody's agreed what the product even is: rival architectures, rival materials, rival ideas of who the customer is, and product innovation running hot. Then one configuration wins enough of the market to become the reference every entrant is judged against — the dominant design — and the basis of competition swings to process, volume and cost. Philip Anderson and Michael Tushman extended the model in Administrative Science Quarterly in 1990, studying the American cement, glass and minicomputer industries, and added the uncomfortable part: the design that wins is rarely the most advanced one on the bench. It doesn't win on the bench at all. It wins through licensing, distribution, regulation, supplier commitments and plain timing. Which means you can hold the technically better product and still find you're competing on a standard someone else set, in a game that now rewards manufacturing discipline rather than the invention you were built for.
