The framework

1. 01

   Name the repetitions you have quietly stopped doing.

   Go back twelve months and list the thinking you used to do unaided: structuring an argument from nothing, drafting the difficult message, building the numbers before anyone sanity-checked them, reading the contract line by line. Mark the ones you now begin by asking. This isn't a list of tasks, it's a list of repetitions, and the distinction is the whole frame: a task handed over is time recovered, while a repetition handed over is a skill that has stopped being maintained. Almost none of these went across because you decided they should.

   Three swaps, each one defensible on its own.

   Lee's team found effort moving rather than vanishing, along three lines: gathering information becomes verifying it, solving the problem becomes integrating an answer, performing the task becomes overseeing it. Every swap can be justified on the day, and every one of them replaces a generative skill with an evaluative one. The catch is that evaluation feeds on the thing it evaluates. You can't reliably tell whether a strategy memo is any good if it's been a year since you wrote a bad one yourself. Work out which of the three happened to you this quarter, and what it took with it.

3. 03

   Choose three judgements you will keep doing by hand.

   Name them specifically, and choose things you do often enough to stay sharp: the first draft of anything going out under your name, the pricing arithmetic before anyone shows you a model, the read on whether a person is right for a role. Three is the number because it's small enough to survive a busy month and large enough to matter. Then write down how you'll know you're slipping — the memo that now takes twice as long, the figure you can no longer estimate before you calculate it. A rule with no failure signal is a preference.

4. 04

   A hundred small handovers, none of them priced.

   For everything not on your list of three, hand it over on purpose and record what you're giving up. Write each one as a trade: I am giving up my own first draft of the weekly update to save two hours, and I accept that in a year I'll be slower at it. That sentence is the whole discipline, because the danger was never resistance. It's drift — every handover sensible on the day it was made, and nobody ever looking at the pile. Re-read the ledger each quarter and pull back anything you regret.
