The question

When did your strategy last get examined while it was still working — not at the annual offsite, not in the crisis that forced it, but in a scheduled hour with evidence on the table — and if the honest answer is that strategy only comes up when the year turns or something breaks, why haven't you given the most important thinking you do its own slot in the calendar?

The idea

Richard Rumelt opened Good Strategy Bad Strategy (2011) with a complaint about a ritual: the annual strategic planning cycle, where companies fill templates with vision, mission and goals once a year and call the output strategy. His objection was structural — real strategy is a coherent response to a specific challenge, and challenges do not arrive on a fiscal calendar. But the opposite failure is just as common: with no rhythm at all, strategy gets revisited only when a crisis forces it, which is the most expensive possible moment to discover an assumption died. Roger Martin and A.G. Lafley, in Playing to Win (2013), supplied the missing instrument: any strategy is a set of choices resting on things that would have to be true — and those assumptions can be written down and watched. Put the two together and you get the strategy cadence: a standing rhythm, separate from every operating meeting, paced to how fast your assumptions can break, that ends in a verdict. Most companies review strategy annually for one reason — budgeting is annual. The cadence is inherited from the finance calendar, not chosen from the market. And between offsites the strategy floats: unexamined when the world moves, relitigated in corridors when a bad month lands.

The framework

Separate the strategy clock from the operating clock.
Operating reviews read the machine — margin, pipeline, delivery — and their job is to keep it running. The strategy session asks a different question: is this still the right machine? The two conversations cannot share a meeting, because urgent numbers eat important questions every single time; a weak quarter on the agenda guarantees the strategy discussion becomes a firefighting discussion. Book a separate, shorter, less frequent slot whose only subject is the strategy itself — and protect it most fiercely in the months when operations are loud.

Set the frequency by assumption decay, not the fiscal year.
The right cadence is a function of how fast your strategy's load-bearing assumptions could be invalidated — by a competitor's move, a channel cost shift, a technology change, a customer behaviour turning. A business built on a fast-moving channel might need the conversation quarterly or tighter; one built on infrastructure and decade-long contracts might genuinely be fine with a year. The discipline is not any particular frequency — it is choosing the clock deliberately instead of inheriting it from the budget. If you cannot say why your strategy review happens as often as it does, it is happening on someone else's schedule.

Enter with the assumptions, leave with a verdict.
The agenda is written the day the strategy is set: the short list of things that would have to be true for the bet to work, each paired with the signal that would show it breaking. The session then holds those assumptions against evidence — numbers, lost deals, competitor moves, not impressions — and closes with one of three verdicts, said out loud: hold, adjust, or rewrite. Hold is the usual and correct outcome, but it must be a decision made in front of the evidence, not a default reached by running out of time. A strategy session that generates ideas instead of a verdict is a brainstorm wearing a serious name.

Close the strategy between sessions.
The cadence buys you something precious in both directions. It protects against theatre — the strategy can no longer drift a full year without examination. And it protects against thrash — between sessions the strategy is settled, and a setback goes on the next agenda rather than into a corridor rethink, so execution gets the sustained commitment that makes any strategy work. One exception, named in advance: if a written kill signal actually trips, the session convenes early. Everything short of that waits — which is precisely what gives your team permission to stop re-arguing the direction every difficult week.
