The question

Name the last ten decisions you made that genuinely mattered, and for each one say what you expected at the time rather than what happened. If only the outcomes come back, that is not a memory problem — it is the finding: nothing about how you decided was ever recorded in a form the years could grade you against.

The idea

Experience is supposed to turn you into a better decision maker. Robin Hogarth, a psychologist at the University of Chicago and later Universitat Pompeu Fabra, explained in Educating Intuition (2001) why it so often does not. What you learn from experience depends on the structure of the environment you learn in. In a kind learning structure, feedback is fast, accurate and clearly attached to what you did, so intuition genuinely sharpens over the years. In a wicked one, feedback arrives late, arrives noisy, or arrives filtered through outcomes that owed as much to luck as to reasoning — and there experience teaches confidently, and teaches the wrong thing. Nearly every decision that matters in a business sits in the second category. Which is why the mornings behind you do not compound on their own; a framework you read and never once reached for has changed nothing. What makes them compound is a scheduled audit of the decisions themselves — the reasoning reconstructed, the method named or its absence admitted, the tools you skipped counted. Audit the outcomes instead and the review will quietly relabel luck as skill, then send you off to repeat it with more confidence than you started with.
