The question

When the ground last shifted under you — the competitor's launch, the channel that stopped converting, the customer who quietly changed what they wanted — how long passed between the moment the evidence existed and the moment you acted on it; and if the honest answer is that you saw it in week one and moved in month three, why are you blaming the pace of the market instead of the length of your loop?

The idea

John Boyd was a US Air Force colonel and fighter pilot who never published a book; his thinking spread through a marathon briefing called Patterns of Conflict that he delivered, relentlessly, to anyone in the Pentagon who would sit still for it. From studying air combat he drew a general theory of conflict: every competitor is running the same cycle — Observe what is happening, Orient it against your models of the world, Decide, Act — and the side that cycles faster, with orientation that still matches reality, gets inside the other side's loop. Once there, something demoralising happens to the slower party: every move they make is addressed to a situation that has already changed, so their own actions generate confusion faster than their thinking can clear it. The trap is reading OODA as 'decide faster'. Boyd put the weight on Orient — the stock of models, experience and assumptions through which you interpret everything you see. Most people run fast loops with stale orientation, which just delivers them to the wrong answer sooner; the others observe endlessly and never re-orient at all, collecting information while their interpretation stays exactly where it was.

The framework

Observe raw — reports of reports are pre-aged.
Observation degrades with every layer it passes through: by the time reality reaches you as a summary of a dashboard of a meeting, it is weeks old and pre-interpreted by people invested in a particular reading of it. Keep at least one unfiltered channel open to the thing itself — take a support call, sit in on a lost-deal debrief, watch a customer actually use the product, read the raw replies rather than the sentiment summary. This morning, pick the surface where your market shows itself first and look at it directly, not at the report about it.

Orient — the step Boyd underlined, and the one everyone skips.
Orientation is the filter doing the real work: your assumptions about who buys, why they buy, what competitors will do, what the constraint is. Boyd's early essay Destruction and Creation argued that staying oriented requires actively dismantling your own models and rebuilding them from the new observations — not patching the old picture until it flatters the facts. So name the assumption your current read of the market rests on, and ask when it was last verified rather than inherited. A fast loop with dead orientation is the most dangerous configuration there is, because it produces confident, timely, wrong moves.

Decide and act as probes, not verdicts.
The loop is a circle: each action exists partly to generate the next observation. That changes what a good decision looks like — smaller, faster, reversible, designed to make reality answer back quickly, rather than large, polished and final. Ship the test offer to fifty customers instead of debating the repositioning for a quarter; run the price change in one segment; make the call you can unmake. The operator who acts monthly in small increments will out-learn the one who acts annually at scale, because learning compounds per cycle, not per effort.

Win on tempo — operate inside the other side's loop.
The competitive prize is not being fast in absolute terms; it is cycling faster than whoever you are up against — the incumbent whose price change needs three committees, the rival whose roadmap is set each January. While they perfect a response to your last move, you have already made the next one, and their organisation begins reacting to ghosts. Map your main competitor's cadence honestly — how long between their observing a change and shipping a response — then pick the one loop in your business you can make faster than theirs this quarter. Tempo is a choice of where to be quick, not a demand to hurry everywhere.
