The question

Sort everything your business will spend real effort on this quarter into three piles — earning today, building the next earner, seeding the one after — and look at the second and third piles: if the honest answer is that the core has quietly eaten them, what exactly will you be selling in three years, and why haven't you booked the hour that starts the rebalance?

The idea

In 1999 three McKinsey partners — Mehrdad Baghai, Steve Coley and David White — published The Alchemy of Growth, built on a study of companies that had sustained growth over decades rather than riding one product to maturity. Their finding became the three horizons. Horizon one is the core: the businesses producing today's cash, to be defended and extended. Horizon two is the emerging engines: real ventures with real customers that need investment to scale into the next core. Horizon three is the options: seeds, experiments and stakes in possible futures, most of which will die. The claim that matters is the one most people miss — the horizons are not phases you move through in sequence; healthy companies hold all three at once, as a portfolio, permanently. The trap is that horizon one devours everything. The core is urgent, measurable and politically strong, so when the quarter tightens, horizons two and three fund the shortfall — and the growth gap this creates arrives two or three years later, exactly on schedule, when the core matures and nothing is standing behind it. Most people discover the gap at the moment it can no longer be closed.
