Walk the capabilities your business runs on — the product, the pipeline, the delivery, the books, the brand — and ask of each one: did someone decide it should be in-house or bought in, or did the boundary just accrete; and if the thing customers actually choose you for is currently rented from a vendor who also serves your competitors, why is it still on someone else's payroll?
In 1937 a young economist named Ronald Coase asked a question so basic that nobody had thought to answer it: if markets are so good at allocating resources, why do firms exist at all — why isn't everything bought in? His answer, in The Nature of the Firm, won him a Nobel Prize and founded a field: using the market has costs the invoice never shows — finding the supplier, negotiating the deal, coordinating the work, enforcing the quality. Firms exist to bring activities inside when those transaction costs exceed the cost of managing them yourself. Oliver Williamson spent a career sharpening the same idea and collected his own Nobel for it in 2009. Then C.K. Prahalad and Gary Hamel added the strategic half in their 1990 Harvard Business Review article on core competence: some capabilities are not costs to be minimised at all — they are the reason customers choose you, and they compound. The trap is deciding make-or-buy as a procurement question. Most people compare the vendor's quote with an internal salary and take the smaller number — which is how companies end up outsourcing the capability that made them distinctive because it looked expensive, while lovingly hand-building commodity work a vendor does better for half the price.
