The idea

Chris Zook, who led Bain & Company's global strategy practice, spent a decade studying how companies grow beyond their original business — Profit from the Core (2001) and Beyond the Core (2004) — and the headline finding was sobering: roughly three-quarters of the expansion moves his team examined failed to create value. What separated winners from casualties was not the size of the market they entered but the distance they travelled to reach it. Every element of a move that is new to you — the customer, the product, the channel, the geography, the capability — is a step away from the core, and the odds of success fall sharply with each step. The Ansoff Matrix from Day 26 names the directions you can grow; Zook's research measured how far you can safely travel in any of them: about one step at a time. His second finding mattered just as much — the best expanders made the same shaped move over and over, a repeatable formula that got cheaper and sharper with each use. The trap is the glamour move. Most people evaluate expansion by the size of the destination rather than the length of the journey, so the boring one-step move loses the argument to the thrilling three-step one — which is precisely backwards.
