The question

When an investor or a smart friend asks what stops a well-funded competitor from copying your business, do you name one specific structural defence and the number that proves it's widening — or do you reach for 'our product', 'our people', 'our head start'; and if it's the latter, why is this quarter's roadmap full of features anyone can match instead of the one moat you could actually own?

The idea

Yesterday's moat was one kind of several. Buffett looks for economic castles protected by durable moats, because capitalism guarantees that any castle earning high returns will be assaulted. Pat Dorsey, who ran equity research at Morningstar, turned the metaphor into a checklist by studying which companies actually kept attackers out, and found that real moats take a small number of structural forms: intangible assets — brands that command a price premium, patents, licences; switching costs — yesterday's morning; network effects — a product that improves as more people use it; and cost advantages that are structural rather than the fruit of trying harder. Hamilton Helmer's 7 Powers extends the list, but the discipline underneath is identical: a moat is a structural reason profits persist, not a description of current excellence. Most founders, asked about their moat, answer with a compliment to themselves — better product, faster shipping, superior team. That is the trap: mistaking excellence for defence. Excellence is what the moat protects; it is not the moat. A better product with no moat is a free research department for whichever competitor has more distribution.

The framework

Learn the four — each has a one-line test.
Intangible assets: can you charge more for the same thing purely because it carries your name, or do you hold a patent or licence competitors cannot route around? Switching costs: would leaving you cost your customer real money, time or accumulated data — the audit you ran yesterday? Network effects: does customer one thousand make the product better for customer one, through liquidity, content, compatibility or data? Cost advantage: can you deliver at a structurally lower cost — scale, process, location — that a rival cannot match simply by spending? Score yourself against all four before claiming any.

Strike the pretenders off the list.
Now cross out everything you have been calling a moat that is really a description of effort: better product, superior team, hustle, speed, first-mover, culture, passion. The test is cold — could a competitor with serious funding and a year of focus replicate it? If yes, it is not a moat; it is a lead, and leads shrink. This step stings, and it is meant to: most businesses discover their list of defences was a list of virtues. The point is not humiliation — it is that you cannot start building a real moat while you believe you already have one.

Name your one — and the number that proves it's widening.
A business rarely owns more than one real moat, and pretending to own three usually means owning none — so pick the strongest honest score, or the moat your model is best placed to earn. Then give it a metric, because a moat without a measure is a story: price premium held against comparable rivals for intangible assets; retention and expansion revenue for switching costs; the gap between your unit costs and the market's for cost advantage; density or liquidity in your core segment for network effects. Read the number quarterly. Widening means the moat is real; flat or narrowing means you are living off the castle, not defending it.

Point the quarter at the moat — each one is built differently.
Moats are built, not born, and each demands a different strategy: network effects reward concentrating on one segment until it tips, not spreading thin; switching costs reward making tenure valuable, as yesterday laid out; brand rewards distinctive assets repeated past boredom and showing up in the buying moments that matter; cost advantage rewards volume and process obsession. So take your chosen moat and put one project on this quarter's roadmap whose only job is widening it — then check the map the other way: your competitor's moat tells you exactly where they are unprotected, which is the only sensible place to attack.
