The question

Think of the largest decision your business has made this year, and name the person whose job it was to argue against it. If the honest answer is nobody, or the most junior person in the room for five uncomfortable minutes at the end, then the strongest case against that decision has still not been made — and you will meet it later, from the market, at full price.

The idea

Two rooms get the same problem and the same lone objector. In one the objector genuinely disagrees; in the other they have been told to play devil's advocate. The rooms do not think alike. Charlan Nemeth, a psychologist at the University of California, Berkeley, ran that comparison with Keith Brown and John Rogers and published it in 2001: people performing the assigned role produced less original thinking than authentic dissenters, and the majority often finished more confident than before, reassured that the objections had been aired and survived. The rest of her work, gathered in In Defense of Troublemakers (2018), is the case for the real thing — a group that hears a genuine minority view searches wider, generates more options and reaches better judgements, even when the dissenter turns out to be wrong. Red teaming is the organisational answer to that gap: not a role performed for ten minutes at the end of a meeting, but a real brief, given to named people, resourced and rewarded, to construct the strongest available case that you are about to make a mistake. Most people test their decisions by describing them to allies.
