The question

If your sharpest competitor called your best customer this afternoon with a genuinely better product at a lower price, what — beyond goodwill — would actually stop them moving; and if the honest answer is a contract they resent rather than value they'd fight to keep, why is this quarter's effort still pointed at acquiring new customers instead of at making yourself harder to leave?

The idea

Warren Buffett gave business the moat metaphor; economists Carl Shapiro and Hal Varian wrote its engineering manual. In Information Rules (1998) they showed that in markets where products are easy to copy, the durable asset is not the product — it is lock-in: the accumulated cost a customer would bear to switch to a rival. That cost is rarely the rival's price tag. It is the retraining, the data migration, the integrations rebuilt, the trusted relationship restarted, the risk that the new thing quietly breaks in month two. When those costs are real, a competitor cannot win your customer by being slightly better; they must be better by more than the entire cost of moving — which is why mediocre incumbents outlive brilliant entrants far more often than strategy decks assume. Most people compete on being better and treat retention as a customer-service problem. And the trap has a name: the ransom. Switching costs imposed against the customer — punitive exit fees, hostage data, auto-renew traps — hold the body but lose the heart, and those customers leave loudly at the first credible exit. The switching costs that compound are the ones your customer would defend, because the cost of leaving is the value they have built.
