If a serious investor asked you this morning for the evidence you actually hold, the calendar date your money runs out, and the one milestone that money is buying, could you answer all three off a single page — or would you assemble three separate stories from three separate files? The distance between those two answers is roughly the amount of luck your business is currently running on.
Andrew Grove published High Output Management in 1983, while he was president of Intel, and the case he makes for a fixed managerial cadence rests on one uncomfortable idea: most of what fills your week stays activity until something scheduled forces you to look at the whole. For an established business, that instrument is the monthly operating review, read off the accounts. A business still being proven can't be read that way. A profit and loss describes a model that has stopped moving — margin, mix and cash conversion all assume that what you sell, who you sell it to and what you charge will hold still long enough to be measured. Yours won't. Every line is a reading from a model you might abandon next quarter, which is why a good month and a real result look identical there. What you're running is a set of open questions with a clock on them, so the page changes shape. Four blocks, once a month, in this order: what customers have now done that counts as evidence, and what it honestly supports; the runway arithmetic and the calendar date it ends; the single milestone the remaining money is buying; and the positions that milestone has already committed you to. Grove's other rule matters here more than anywhere: pair every indicator with the one that catches its distortion, because the number nobody can contradict is the number you'll fool yourself with.
