The question

Think about the last real opportunity you saw and didn't take: was the reason it failed the test that the opportunity itself was weak, or that you opened the conversation by listing what you already had — the team, the budget, the free hours — and quietly sized the idea to fit them?

The idea

Howard Stevenson spent his career at Harvard Business School building the field of entrepreneurial management, and his 1983 background note, 'A Perspective on Entrepreneurship', carries the definition the field still runs on: the pursuit of opportunity without regard to resources currently controlled. Harvard's own later phrasing smooths that to 'beyond the resources you currently control', and it's the version most people can quote. Read it slowly either way, because it isn't about founders. It's a way of managing, available to anyone with a decision in front of them, and Stevenson set it against its opposite — the trustee, whose first question about any move is what we already own and whether we can afford to put it at risk. The promoter starts from the opportunity and goes looking for the means. Stevenson's point was that both are rational, both are learnable, and that organisations slide towards trustee behaviour as they accumulate things worth defending. The slide is quiet; nobody announces it. It shows up as a budget that funds departments rather than opportunities, a hiring bar set by headcount rather than by the work, and a strategy conversation that opens with capability instead of with what has just become possible. The trap is believing the mode follows the job title. It follows the question you ask first.

The framework

Write the opportunity before you write the constraints.
Take the next thing you're weighing and draft it in the wrong order on purpose: first what would be true if this worked — who wants it, what it's worth to them, how big the thing could honestly get — and only then what you'd need to do it. Almost everyone does this backwards, and the backwards version has a tell: the idea arrives pre-shrunk, already sized to the team you happen to have this quarter. Constraints are real and you'll meet them soon enough. The discipline is meeting them second, so that you at least know what you're trimming away from.

Where the trustee question comes from
Trustee behaviour isn't cowardice; it's what having something does to a person. Every asset you accumulate — a client list, a product line, a reputation, a payroll — arrives carrying an obligation to protect it, and protecting it is genuinely part of the job. Stevenson's insight was that the two modes sit on a spectrum, and that an organisation travels along it without ever deciding to, one sensible defensive call at a time. So the mode has to be chosen out loud and chosen per decision, rather than assumed from your title or from how bold you remember being at twenty-six.

Which mode is your budget process teaching?
Modes are taught by mechanisms, not by speeches. If money is allocated once a year by department and successfully defended by whoever held it last, you've built a trustee machine, and no amount of entrepreneurial language at the offsite will outrank it. Zero-base budgeting and the capital allocation slate attack that machine from the finance side; Stevenson's contribution is the reason it's worth attacking, because the allocation method teaches everyone which question to ask first. The entrepreneurial version funds opportunities in stages against evidence and takes the money back when the evidence doesn't arrive. Look at your last budget round and ask what behaviour actually got rewarded.

Rent the resource before you own it.
Control of resources is one of Stevenson's dimensions, and the entrepreneurial position there is to use rather than own — borrow the capability, rent the capacity, partner for the channel. Make-or-buy settled that boundary for capabilities you've already decided to keep; rent is the third column, for the ones still unproven, and what it buys is reversibility. Owning feels like seriousness and is mostly fixed cost: it converts a bet you could still stop into a thing you now have to defend — which is how a promoter becomes a trustee. Before you hire or build for a bet you haven't won, work out the version that rents it for one stage.
