The question

Think about the last time you asked anyone for money — an investor, a bank, a board holding a budget — and answer honestly: could you have said what happens to this business if rates, regulation or the funding climate moved against you, or did the whole case quietly assume the world would hold still?

The idea

William Sahlman set the four factors out in a Harvard Business School note, 'Some Thoughts on Business Plans', in 1996, then made the case against five-year projections in the Harvard Business Review the year after: plans pour ink into numbers a founder has no way of knowing, and starve the four things an investor is really assessing. People: who they are, what they know, who they know, how well they're known. Opportunity: what the business is, who buys it, and what has to be true for a dollar of it to be worth having. Context: rates, regulation, capital markets, the state of the industry — everything nobody in the room controls. And the deal: how risk and reward get divided between the people doing the work and the people funding it. The trap is reading that as four sections. It isn't a checklist, it's a fit test — the question is whether these people suit this opportunity, and whether either survives a context that turns. Most founders present three of the four confidently and skip context on the reasonable-sounding grounds that they can't influence it, which is exactly the section an experienced investor turns to first.
