The question

If you knew you would never raise a dollar, what would have to change about the business this quarter — what you sell, who you sell it to, how many people you'd need on the payroll to do it? The business that answer describes is smaller and much harder to boast about. It's also the one that's still trading in three years.

The idea

Amar Bhidé, then at Harvard Business School, studied the founders of a hundred companies drawn from the 1989 Inc. 500 — the fastest-growing private businesses in America. The findings became 'Bootstrap Finance: The Art of Start-ups' in the Harvard Business Review in 1992. More than eighty per cent of those companies had been financed out of the founders' own savings, credit cards and second mortgages. The median start-up capital was about ten thousand dollars. These weren't modest lifestyle businesses; they were the fastest growers in the country, and the great majority had begun without institutional money. Bhidé pulled seven working rules out of the data: get operational fast, look for quick break-even and cash-generating projects, offer something valuable enough to sustain direct personal selling, don't try to hire the crack team, keep growth in check, focus on cash, and cultivate banks early. Read together they describe an operating discipline rather than a financing plan — the business is built to fit the money it can generate, instead of the money being raised to fit a business somebody has sketched. Capital, in that reading, is bought rather than won: you hand over ownership, control and somebody else's clock. Worth paying when it buys a specific thing. Very expensive when it merely buys permission to keep going.
