The question

Take everyone using your product without paying you anything — could you say what that population costs to serve in a month, what share of them upgraded last quarter, and what they sent back in referrals or usable data — or is free still filed in your head as a marketing gesture rather than a line of spend?

The idea

Vineet Kumar was an assistant professor of marketing at Harvard Business School when he published Making 'Freemium' Work in the Harvard Business Review in May 2014. Behind it sat three pieces of work: a case on the New York Times paywall written with Bharat Anand, Sunil Gupta and Felix Oberholzer-Gee, a deep dive into one storage company's user data, and a working paper on referrals with Clarence Lee and Sunil Gupta. He sets out six questions, and the useful move is what they quietly assume — that free isn't a giveaway or a trial with the clock taken off, but a purchase. You're buying traffic, and the currency is the cost of serving people who will never send you money. Kumar is blunt that the marginal cost of a free user is low but never zero: at minimum they take server space and customer service, and firms that miss this feel the crunch as the free base swells. His conversion arithmetic is the part that surprises people. One per cent is probably too low. But a very high rate isn't good news either — most companies in his research land between two and five per cent, and he'd rather convert five per cent of two million than fifty per cent of a hundred thousand.
