The question

If the numbers force a change of direction this year, which single part of the business would you be changing — the buyer, the problem, the price, the route to market, the technology underneath it — and which parts could you tell your team, out loud and with evidence, that you're keeping?

The idea

Eric Ries co-founded IMVU in 2004 and spent its early life building a product his customers turned out not to want. What he took from that became The Lean Startup in 2011, and its eighth chapter carries the decision at the centre of the whole method: pivot, or persevere. By the time the book landed the word had already been ruined — pivot had become the polite way to announce you were starting again. Ries meant close to the opposite. A pivot in his definition is a structured course correction: a change of strategy that keeps the vision, designed to test one new hypothesis while everything you've already learned stays on the books. Then he did the thing that makes the chapter useful and that almost nobody quotes back — he named ten of them. Zoom-in, where one feature becomes the whole product, and zoom-out, where the whole product becomes one feature of something bigger. Customer segment, where you've solved a real problem for the wrong buyer, and customer need, where the buyer is right and the problem isn't the one worth solving. The remaining six are platform, business architecture, value capture, engine of growth, channel and technology. The trap is the unnamed pivot. A team that says it's pivoting without saying which of the ten tends to throw out three sound answers alongside the one that failed, then pays full price to learn them again.

Which element are you actually changing?
Ries's list is worth memorising because it forces a precision the word pivot destroys. Naming yours as a customer-segment pivot says something exact: the problem is real, the product works, the channel holds, and you are changing who you sell to and nothing else. A channel pivot says almost the opposite — same buyer, same problem, different route to reach them. Teams that announce a pivot without naming the element are rarely making one change; they're making four at once and calling it courage, and no result that follows can be read.

The other nine answers you already paid for.
The reason Ries insisted a pivot keeps the vision is that most of what you learned in the last two years survives it. Write the keep list before the change list: the buyer profile that converts, the price that survived a negotiation, the objection you finally know how to answer, the one thing your product does that nothing else does. Most of the ten leave the bulk of that standing — that's what separates a pivot from starting again — and a team that never writes it down quietly rebuilds it at full price.

The two that get confused are the two most common.
Customer segment and customer need look identical from the inside and lead in opposite directions. If people use the product properly but they're not the buyer you built for, that's a segment pivot: the same thing, sold to someone else. If the buyer is exactly who you thought and they use it twice and drift away, that's a need pivot: the same people, a different problem, and probably a different product. What separates them is usage, not opinion, so look hard at what your engaged accounts have in common before anyone reaches for a slide.

Say the change and the keeps in one sentence, out loud.
A pivot the team can't repeat back becomes a rumour inside a week, and rumours default to the worst reading: we're starting over, so none of it counted. Write one sentence and use it everywhere — we're changing the buyer from this to that; the problem, the product and the price stay exactly as they are, because those are the parts the evidence supports. Say it to the team, the board and your customers, in that order. The keeps matter more than the change, because they're what tells people this is navigation rather than panic.
