The question

If somebody handed you a single sheet of paper this morning and asked you to write down who you serve, what you promise them, how it reaches them, what they pay you, and what it costs you to keep that promise — how much of it could you write in the present tense, and how much would slide, sentence by sentence, into the business you're planning to have?

The idea

Alexander Osterwalder finished a doctoral thesis at HEC Lausanne in 2004, supervised by Yves Pigneur, on a question almost nobody had bothered to formalise: what a business model actually is, as an object you could draw. What the two of them published six years later, Business Model Generation, put the answer on a single sheet. Their definition is compact — a business model describes the rationale of how an organisation creates, delivers and captures value — and the canvas is that sentence drawn. Nine blocks. The customer side runs down the right: customer segments, the channels that reach them, the relationship you keep with them, and the revenue streams they produce. The machinery runs down the left: key partners, key activities, key resources, and the cost structure they add up to. Value propositions sits in the middle, because it's the one block both sides have to agree about. The book was co-created with 470 practitioners from 45 countries, which tells you what it's for — a page a room can argue over, rather than a theory one person owns. And that is what the sheet buys you. The whole model is visible at once, so a contradiction can't sit quietly in a separate document the way it does across forty pages of plan. Nine boxes are a description. What connects them is the model.

The framework

Fill it in the present tense.
Draw the nine blocks and describe the business as it stands this morning, including the parts you'd rather not write down: the segment that actually pays, the channel that actually works, the cost line nobody defends. Almost everyone fills the canvas with the model they intend to have by Christmas, which produces a beautifully coherent picture of a company nobody is running. Do today's version first, then put the intended one on a second sheet beside it. The gap between the two sheets is your real plan, and it's usually shorter and far more specific than the plan you'd have written.

Create, deliver, capture — three verbs under the nine blocks
Osterwalder's definition carries three verbs, and they group the blocks usefully. Creating value is key resources, key activities, key partners and the proposition itself. Delivering it is channels, customer relationships and the segment they land on. Capturing it is revenue streams set against cost structure. Ask which of the three you can evidence with something a customer did rather than something you decided. Early businesses tend to describe creation in forensic detail, gesture at delivery, and have never once tested capture — which isn't a character flaw, it's a precise description of a company that has built something without finding out whether its way of getting paid works.

The joins only this sheet can see.
Nine boxes filled in independently describe a business that cannot exist. The work is reading them in pairs — and the pairs worth your morning are the ones only this sheet can see, since what you promise, what you charge and where they buy get argued over in any marketing plan. A key partner your key activities don't need. A proposition your key resources can't carry. A hand-held relationship on a cost structure with nobody in it. Then run the trace nobody enjoys: draw each large cost line to the block it serves. Lines that reach nothing are the next cut, or a customer block you've been funding blind.

One canvas per independent segment — and never split a two-sided model.
Osterwalder's test for a segment is practical rather than demographic: if a group needs a different proposition, arrives by a different channel, expects a different relationship or pays in a different way, it is a separate segment. What you do with that is a working rule laid on top of his test, and it carries an exception. Independent segments earn their own canvas. Interdependent ones don't: where neither side of the model works without the other — card holders and merchants, readers and advertisers — Business Model Generation keeps both on one sheet, and the joins between them are the model. For the independent kind, founders resist the second sheet because it makes visible what one was blurring: two channel costs, two support models, one team quietly funding both. Draw it anyway. If both canvases stand up on their own, you have a choice to make; if only one does, you already know which of them has been eating the year.
