The Activation Milestone

The question

Pull up the last hundred people who signed up: can you name the one thing the ones still here did early on that the ones who left never got to — not the feature you assume matters, but the act your own data separates them by? If nobody's ever run that query, every dollar you spend on acquisition is landing on a first session you've never examined.

The idea

Day 23 already handed you seven friends in ten days — Facebook's aha moment — along with the instruction to go and find the single early act that predicts whether someone stays. What it didn't hand you is the query that produces yours, and that is this morning: the comparison itself, the two windows its answer depends on, and the test that says whether you've found a lever or a symptom. The method belongs to the growth team Facebook assembled at the end of 2007 under Chamath Palihapitiya, who'd joined the company that year — the first team of its kind, and the template most growth teams have copied since. What it did was unglamorous. Rather than argue about which features mattered, it compared the users who were still engaged months later against the users who weren't, and hunted for the widest gap between the two groups. Note that the famous figure was only ever recounted, never published as research, which is the clearest argument available for carrying the method across and leaving the number behind. Seven friends describes a social network at one moment in its life, not your business. And hold your own finding lightly when it arrives, because a milestone is a correlation, and dragging people across it by force doesn't manufacture the retention it predicts.

The framework

The query, not the hunch.
Take everyone who signed up in a single month at least three months ago and split them in two: still active now, and gone. Then list every action a new user can take early on — invited a colleague, uploaded a file, connected an account, placed a second order, ran a report — and work out what share of each group did each one. You're hunting the widest gap, not the most popular action. Popular actions are usually just the ones you put in front of everybody; the milestone is the one the stayers reached and the leavers never did.

Two windows have to be settled before any answer means anything.
A milestone is an act plus a deadline plus a horizon, and the last two are choices you make rather than facts you find. The deadline is how long a new user gets: ten days for something consumer, a first billing cycle for software sold to teams, a single visit for something bought in person. The horizon is what counts as staying — active at ninety days, renewed at twelve months, still ordering next quarter. Move either window and the winning behaviour moves with it, so settle both before you run the numbers — the same rule you wrote and dated on the retention curve morning, applied now to two windows rather than one definition.

Is it the cause, or the company the cause keeps?
Your data says these two things travel together; it doesn't say one produced the other. People who add seven friends may simply be people who already intended to stay, and the friends are a symptom of that intent rather than the source of it. The only way to tell is to change something and watch: rebuild onboarding so a materially larger share of new users reach the milestone, hold everything else steady, and see whether retention at your horizon moves with it. If more people hit the number and the same share still leaves, you've found a marker, not a lever.

Rebuild the first session around one number.
Once you trust the milestone it becomes the brief for everything a new user meets — the first screen, the welcome email, the empty state, the thing your onboarding call is actually for. Everything else in that first session competes for the same attention, and most of it should go: the product tour, the settings, the feature you're proudest of. Then put the number where the team sees it weekly, stated as the share of new signups reaching the milestone inside the window. Day 23's north star is the output you steer towards; this is the leading input, and it moves weeks before the output does.
