The question

Of the money your business generated last year and didn't need in order to keep operating, how much went straight back into the existing business simply because that is the channel money has always run down? If you have never once set reinvestment, an acquisition, the loan, a distribution and holding cash side by side on one page, the allocation still happened this year, and drift is what made it.

The idea

Eight chief executives beat the market by a distance across long tenures, and almost none of them looked the part. William Thorndike, founder and managing director of the private investment firm Housatonic Partners, spent years chasing the question of which chief executives actually produced the best returns for the people who owned their companies, and what those people had in common. The Outsiders (2012) profiles the eight he found, and the answer is almost dull. They weren't visionaries, and several were indifferent operators. They were allocators. Thorndike's framing is that a chief executive really has only a handful of things to do with a dollar the business doesn't need: reinvest it in the existing operation, buy another business, pay down debt, or return it to the owners as a dividend or by buying back stock. Add the one that never feels like a choice, holding it, and you have the slate. Buffett is one of the eight. So is Henry Singleton, who ran Teledyne and repurchased roughly ninety per cent of his own company's shares across the 1970s and 1980s while his peers were busy issuing more.
