The question

Your last one-on-one: who wrote the agenda, who filled the silences, and what did you commit to before you left? If the commitment does not come back to you in the words they used, it was never a commitment. It was a pleasant hour, and they will not build their week around another one.

The idea

Ben Horowitz co-founded Loudcloud, steered it through the dot-com collapse into its sale as Opsware, and wrote The Hard Thing About Hard Things (HarperBusiness, 2014) about the parts of the job nobody teaches. Building on his 2012 essay titled simply One on One, the book takes an ordinary ritual and reassigns its ownership. The one-on-one, he argues, is the employee's meeting rather than the manager's: they set the agenda, they send it beforehand, and the manager's share of the talking is about a tenth. His test is a number rather than a feeling — more than a tenth of the room's words are yours and it's broken. Horowitz doesn't dwell on the failure most managers never register, so take this one as ours: the one-on-one that keeps getting moved. Cancel it twice and you've taught somebody their concerns are the most postponable item in your week — which is precisely when the information you most need stops reaching you at all.
