The question

Think about the last significant piece of work you delegated: did you hand over the decision or just the doing — and if the person holding it couldn't tell you which one they got, why haven't you said it out loud?

The idea

Delegation fails at the moment of handover, because 'I'm delegating this' is treated as one sentence when it is really five. Versions of the ladder run through most management traditions — Robert Tannenbaum and Warren Schmidt mapped a continuum of leadership behaviour in the Harvard Business Review as early as 1958 — but the working form is five rungs: do exactly what I say; research it, I'll decide; bring me a recommendation, I'll approve it; decide, then tell me; own the outcome, and flag it only if something breaks. Each rung transfers something different — the first two hand over labour, the last two hand over authority. The trap is announcing level five while behaving like level one: you say 'own this', then override the first decision you dislike. Teams learn the real level fast, and it is always the one you practise, never the one you named.
