The question

Pull up the last interview you ran: how many of the questions were written down before you walked in, how many were asked of every candidate in the same order, and how many answers did you score on paper before you heard what anyone else in the room thought? Whatever that count is, it's the share of the decision that wasn't really about the candidate.

The idea

Michael Campion, David Palmer and James Campion went through the interview research and published the result in Personnel Psychology in 1997 under a deliberately dull title: A Review of Structure in the Selection Interview. What they produced is closer to a parts list. Fifteen components of structure, split between the ones that shape what gets asked — questions built from a job analysis, the same questions for every candidate, question types that are hard to bluff, no chatty digressions — and the ones that shape how answers get judged: rate each answer rather than the candidate overall, rate against written anchors, take notes, use more than one interviewer, and don't let interviewers discuss a candidate between sessions. Three years earlier, Allen Huffcutt and Winfred Arthur had pooled 114 entry-level interview validities in the Journal of Applied Psychology and found structure to be the moderator that mattered: as structure rose, the interview's power to predict performance climbed steeply, then flattened at the top end. The trap is treating structure as bureaucracy — a form you fill in after the conversation. It isn't a form. It's the conversation.
