Write down the three worst true things about working in the role you're hiring for — the ones a good candidate only discovers in week six. Now: would you put them in the advert, or does that feel like handing a competitor a gift?

The idea

John Wanous, an organisational psychologist at Ohio State, spent a career on what happens in the first months of a job, and the idea he's known for is almost rude in its simplicity: tell people the bad parts before they accept. He called it the realistic job preview and set it out in Organizational Entry (1980, revised 1992) — not a softened version of the role, but its genuine texture, including the parts that make good candidates walk away. He gave four reasons it should work, and not one of them is candidate goodwill: expectations that end up being met, a candidate who has already rehearsed coping with the hard parts, a visible air of honesty that buys you credit later, and self-selection — the wrong person removing themselves at no cost to you. Jean Phillips pulled forty studies together in a meta-analysis for the Academy of Management Journal in 1998 and found the effects real but modest: better job performance, lower voluntary turnover, cooler initial expectations. She also found something that embarrasses the theory. Self-selection predicts more candidates dropping out mid-process; what the data showed was slightly fewer. So don't sell the honest preview on who it scares off. Sell it on who stays, and for how long.
