The question

Open the diagram your team uses to describe how buyers reach you: is that drawing there to count what happened last quarter, or to decide where the work goes next quarter — and could anyone in the room tell you which? I'll answer for most teams. It was built to count, it's being used to plan, and the middle of the picture is where the money quietly stopped going.

The idea

The older map came from E. St Elmo Lewis, an American advertising man, who set out a sequence usually dated to 1898 and published versions of it over the following decade: attention, interest, desire, action. Later hands drew it as a funnel — wide at the top, narrow at the bottom, prospects falling out at every stage — and that picture has organised marketing departments ever since. In 2009, David Court, Dave Elzinga, Susan Mulder and Ole Jørgen Vetvik published The Consumer Decision Journey in McKinsey Quarterly, having gone and watched how people actually bought. The straight line did not hold. Buyers started with a small set of brands in mind, then during active evaluation added names rather than only subtracting them, and much of what moved them there came from sources the seller did not own — reviews, other people, their own last experience. After the purchase, that experience fed straight into the next decision, so the shape closed into a loop rather than ending at a sale. The trap is not preferring one drawing to the other. It is using a counting device to make planning decisions, because a funnel shows you the shape of the drop-off and then quietly advises you to stop spending where the numbers are smallest.
