The question

The last role you filled from outside — the one where you were certain you needed fresh thinking — did you need someone you couldn't have grown, or someone you simply hadn't started growing eighteen months earlier? You paid about a fifth extra for the difference, and then waited two years for the work.

The idea

Matthew Bidwell of the Wharton School got hold of years of personnel records from the US investment-banking arm of a large financial firm and asked something survey data can't answer: what actually happens to the people you hire in, compared with the people you move across? The paper ran in Administrative Science Quarterly in 2011 under the title Paying More to Get Less, which saves you reading it. External hires were paid roughly eighteen to twenty per cent more than internal movers doing the same job. They arrived with more education and more experience on paper. And for their first two years they were rated as worse performers, and they left at higher rates. Only after about two years did the ones still standing start getting promoted faster than the internal movers. The reason isn't mysterious. An internal mover already holds everything an interview can't test: who to ask, how decisions really get made, what the last attempt at this cost and why it failed. You bought a CV and paid a premium to swap three years of context for none. The trap is treating fresh thinking as a property of the role rather than an alibi for never having grown anyone into it.
